FDO vs FDE

Forward Deployed Operator vs. Forward Deployed Engineer.

FDEs deploy technology. FDOs deploy change. Two roles built on the same idea, working from inside the business, with different starting points.

Founder & Principal Forward Deployed Operator
TL;DR
  • The engineer starts with a technical problem. The operator starts with a business problem.
  • The engineer builds into the existing workflow. The operator redesigns the workflow, then builds.
  • Forward deployed operations is the operator’s work: improving how a business runs from inside the operation, across people, process, technology, and execution.

Where the Forward Deployed Engineer came from

Software found its answer years ago. Palantir coined a term for it: the Forward Deployed Engineer. An engineer who embeds inside the client, sees the real problem up close, and builds the tool that actually fits. The industry learned the lesson: you cannot build the right thing from the outside.

But the FDE model assumes the thing to be built is software. Most of the time, in most growing businesses, the thing that is broken is not software. It is a handoff nobody documented. A workaround that became the process. Software layered on top of that does not fix it. It fossilizes it.

So the operations version of the role had to exist. It is called a Forward Deployed Operator.

FDO vs FDE, side by side

Forward Deployed Engineers are valuable when the problem is technical. Most problems in a growing business are not only technical. The gap is the work around the technology, where people, process, and execution meet. The two roles start in different places:

Forward Deployed Engineer (FDE)Forward Deployed Operator (FDO)

What is forward deployed operations?

Forward deployed operations is the work a Forward Deployed Operator does. It means improving how a business runs from inside the operation, next to the people doing the work, not from a conference room. It sits at the intersection of people, process, technology, and execution.

The phrase is also used in a military context. Here it means operations work done from inside a business, and it follows the same six steps every time:

  1. Understand. See how the work actually gets done, where information moves, where decisions happen, and where things break.
  2. Diagnose. Find the bottlenecks, handoff failures, workarounds, and root causes holding the business back.
  3. Redesign. Determine what the operation should look like: processes, roles, workflows, and systems.
  4. Build. Use the right combination of technology, automation, documentation, and tooling to make the new approach real.
  5. Deploy. Put the new way of working into practice with the people who actually use it.
  6. Own the outcome. Measure what changed, improve it, and make sure the improvement sticks.

The goal is not a deliverable. The goal is a business that works better.

Which one do you need?

If the problem is technical and the workflow around it already works, an engineer fits. If the workflow itself is the problem, start with an operator. You cannot automate what you cannot describe, and a broken process, automated, is a broken process at scale.

In Episode 1 of The Forward Deployed Operator podcast, Phil Lakin, Director of AI Transformation at Zapier, talks through the role that sits between the consultant and the engineer, and the three questions to ask before you hire for it. Listen to Episode 1.

Questions

What is the difference between a Forward Deployed Operator and a Forward Deployed Engineer?
FDEs deploy technology. FDOs deploy change. The engineer starts with a technical problem and builds into the existing workflow. The operator starts with a business problem, redesigns the workflow, then builds, and is measured on business impact.
