What the role actually does

A Forward Deployed Operator works on business problems where technology is only part of the equation. The operator sits at the intersection of people, process, technology, and execution, and follows the same method every time:

• Understand. See how the work actually gets done, where information moves, where decisions happen, and where things break. This usually starts with a Truth Audit.
• Diagnose. Find the bottlenecks, handoff failures, workarounds, and root causes holding the business back.
• Redesign. Define what the operation should look like: processes, roles, workflows, and systems. Cut the steps that shouldn’t exist before automating the ones that should.
• Build. Use the right combination of technology, automation, documentation, and tooling to make the new approach real. AI only where the process is clean enough to hold it.
• Deploy. Put the new way of working into practice with the people who actually use it.
• Own the outcome. Measure what changed, improve it, and make sure the improvement sticks.

The goal is not a deliverable. The goal is a business that works better.

A Forward Deployed Engineer starts with a technical problem, asks “What should we build?”, builds into the existing workflow, works across engineering and product, and is measured on delivery. What a Forward Deployed Operator is not

The role is precise on purpose, so it’s worth being clear about what it isn’t:

• Not an advisor. Advisors recommend. Operators own the outcome.
• Not just a leadership seat. An FDO can work on a project, fractionally, or with an embedded team, but the job is operational change across people, process, and technology, not holding a chair.
• Not a software reseller. We don’t have a platform to sell. What gets built is purpose-built for the operation in front of us.
• Not a deliverable. What stays behind is capability, systems, knowledge, and operating improvements, not a deck of recommendations.

Where the term came from

Ysimer Gonzalez began writing publicly about the role in April 2026, working from the Forward Deployed Engineer model Palantir proved in software and reframing it for operations: the practitioner doesn't ship code, the practitioner ships a working operation. At least five other groups arrived at the same role independently over roughly the same year, each defining it slightly differently.
